please can you review the limits you have set on avatar size and dimensions.
My guild produces avatar pics for phpBB message boards generally as most of the community on zeb server uses them now. my image is about 8kb.
Most boards also allow you to link to an external site for the image - this wouldn't put extra strain on your bandwidth if you chose not to up the limit.
